Team Qualification and Project Estimate

According the study made in early days of the industry, productivity in software development can vary up to 17 times depending on developer's qualification.

Senior Developer, junior developer

Imagine you had a balanced team of one senior, two middle and two junior developers. Suddenly one middle developer is replaced with a junior. I would estimate that productivity of the new team can drop by 50% comparing the the original one. That will have direct implication on your actuals and will invalidate the original estimate.

To make things worse, typically and naturally estimations are performed by most experienced and thus most senior developers and they may find it hard to be in the shoes of juniors who are likely to do a significant piece of work. The recommendation would be to estimate for middle developer, especially if the project team is not formed yet. And do not forget to include this assumption into your assumption list.
